ACS got it wrong

I joined an ACS attack with an alliance member and would like to have someone who knows tell me what went wrong..
I took losses of nearly20% because my attack hit 26 seconds before his.
I received half of the resources on the planet, while the other member received only half of what was left.
The player guide clearly states, the attackers fire from left to right in order of joining the ACS starting with the initiator. All participants of the ACS share equally in the resources gained.
Had the attack gone that way, there would have been no losses from either of us and the resources would have been evenly split. As it turned out, the total resources from the attack will not replace what I lost.
Both of us ran the forthcoming attack through the SIM using the ACS attack function. According to it there would be no losses for the attackers. Can someone look at this in regards to replacing my lost fleet?
Is there someone who can either fix ACS so it works properly or rewrite the player guide so it is correct.
What is the purpose of ACS attacks if all players hit individually? A group attack should be just that, everyone fires together. The way it is suppossed to work now, if a group of smaller players wished to go after a large player they would stand no chance because as the fleets hit one at a time, they would just be destroyed or at least take significant losses.
NB; If the player guides posts are not for normal users to post in, please mark them accordingly. Or at least move the post somewhere else (and inform the author) so the person writing it isn't just wasting their time.
